Most SMBs adopting AI start broad and then stall. The 30/60/90-day plan is about going narrow first, proving payback inside the first month, and building only from the foundation that's working. This is the plan we walk through with most new clients.
The first 30 days — one workflow
One workflow. Not two. Not "a roadmap." One. Pick the highest- signal one — usually voice AI intakefor practices losing calls, document automation for firms drowning in intake forms, or intake and scheduling for appointment-heavy businesses. Ship it end-to-end inside 30 days.
Goals for days 1-30:
- One workflow live on real traffic.
- Staff trained on escalation and monitoring.
- First ROI signal measurable.
- No other AI work started.
Days 31-60 — tune and measure
The first month is deployment. The second is where the deployment actually hits its performance level. During days 31-60:
- Weekly tuning against real transcripts or document handling.
- ROI numbers firming up — missed-call rate, intake time, follow-up conversion.
- Staff feedback loop — what's working, what's confusing, where escalation rules need tightening.
- No new workflows started yet. Finish the first one.
Days 61-90 — the second workflow
With the first workflow stable and showing ROI, days 61-90 are where the second workflow begins. Common second deployments:
- If voice AI was first: document automation or follow-up workflows.
- If intake was first: document automation or knowledge assistance.
- If document automation was first: voice AI intake.
Second workflows usually ship faster than first workflows because the integration groundwork, compliance posture, and staff enablement patterns are already in place.
What not to do in the first 90 days
- Don't start three workflows simultaneously.
- Don't build a "strategy document" before shipping anything.
- Don't hire an AI team. One operator at 30 minutes a week is enough.
- Don't start from the most complex workflow. Start from the one with the clearest ROI signal.
Day 91 and beyond
After the first 90 days, a cadence of 1-2 new workflows per quarter is sustainable and compounding. By month 6, most SMBs have 3-4 AI workflows in production with compounding ROI. By month 12, AI is part of the operating model — not a project.
